Moving from traditional caustic soda starch cooks to alkali-free corrugated adhesive is one of the highest-ROI process changes a box plant can make—safer handling, less corrosion, simpler prep—but only if the conversion is planned. A weekend 'dump and hope' trial creates foam, viscosity chaos, and a political retreat to the old chemistry. Use this checklist to convert with controlled risk.
Phase 0 — Define Success Metrics

4. Verify water hardness and temperature supply stability
5. Calibrate viscosity cups and thermometers used by both shifts

Phase 3 — Controlled Trial Plan
Day 1: one flute / one paper combo, 2–4 hours at normal speed
Day 2: expand to second GSM mix; hold gaps unless wet-out proves need
Day 3–5: full shift trials with night crew included
Parallel: retain enough traditional adhesive for emergency rollback only if quality gates fail
Do not change knife setup, ballast, and adhesive on the same morning.
