A custom adhesive powder OEM partnership should translate a converter's paper, equipment, climate, process, and commercial needs into a controlled product specification. Success depends on shared data, confidential communication, laboratory screening, plant trials, documented change control, and realistic minimum-order and supply plans rather than a one-sample price comparison.

Define the Business Objective

State whether customization targets higher speed, lower process temperature, difficult recycled paper, improved water resistance, simpler mixing, private labeling, local regulation, or delivered cost. Rank requirements as mandatory, preferred, and optional. A project seeking 20% lower consumption and 30% faster speed must define how both claims will be measured.

Put an NDA in Place

Use a mutual nondisclosure agreement before exchanging formulas, customer specifications, paper identities, machine recipes, test data, or forecasts. Define confidential information, permitted recipients, term, exclusions, sample ownership, and return or destruction. An NDA protects information; it does not replace a development agreement or product-quality specification.

Prepare a Technical Brief

Document corrugator type, width, operating range, glue system, mixer, water quality, climate, board structures, current adhesive, consumption, heat profile, and failure modes. Include at least 3 representative paper grades and actual target speeds. Photos and data trends are more useful to R&D than descriptions such as 'bond is sometimes weak.'

Send Representative Paper Samples

Provide liner and medium from normal production lots, protected from moisture change and labeled with supplier, grade, basis weight, lot, moisture, and use position. Include difficult low-absorption, recycled, or high-moisture papers. Agree on the Development Plan

A focused first cycle commonly takes 4–8 weeks for data review, laboratory formulation, sample preparation, shipment, mixing checks, and an initial plant trial, subject to customs and project complexity. Set weekly owners, decision gates, sample quantities, test methods, and a stop rule if mandatory safety or quality criteria cannot be met.

Run Laboratory Screening

Screen candidate powders for mixing behavior, viscosity development, solids, pH, gel response where relevant, storage stability, and bond on supplied papers. Compare at least 2–3 candidates against the current product using the same water and conditioning method. Laboratory ranking narrows risk but does not establish full-speed production capability.

Define the Trial Protocol

Choose representative B, C, or E flute structures and hold paper lots, width, speed, glue gap, and test methods as constant as practical. Trial progressively, for example at 120, 180, and 220 m/min where the machine is rated. Record viscosity, temperature, kg/1,000 m², pin adhesion, caliper, warp, waste, and operator observations.

Set Acceptance Criteria

Write numerical pass limits before the trial for bond, consumption, viscosity window, mixing time, speed, board moisture, and defects. Use sufficient samples, commonly at least 10 bond specimens per condition, and inspect left, center, and right. A successful demonstration roll is not enough if repeat batches or the night shift cannot reproduce it.

Review MOQ and Packaging

Discuss development quantity, commercial minimum order quantity, bag size, pallet count, container loading, private-label artwork, and lead time early. A 25 kg bag can simplify handling, but moisture barrier, sealing, coding, and pallet protection must fit the route. Forecast low-base-high volume for the first 6–12 months.

Approve TDS and SDS Documents

The technical data sheet should define identity, intended use, preparation ratio or method, operating guidance, storage, shelf life, and key specification values. The SDS must match the supplied product and destination requirements. Approve label language, batch coding, certificate needs, and claims before commercial production; marketing text cannot override the TDS.

Control Scale-Up and Changes

Run a controlled first commercial batch and compare it with approved trial material using agreed release tests. Retain reference samples and full lot traceability. Require notification and approval for changes to key raw materials, manufacturing site, process, packaging, or specification. Revalidate performance after material changes or major paper-grade shifts.

Plan Supply and Quality Response

Set forecasts, reorder points, safety stock, shipment documents, complaint evidence, sample retention, and response times.
